How to Find Your One Metric
- Ask what decision you're actually trying to make. "Grow revenue" isn't a decision. "Which SKUs to discontinue" is.
- Work backward from that decision to the number that answers it. For SKU decisions, that's margin per unit after all real costs — not just revenue.
- Ignore every metric that doesn't feed that decision. This is the hard part. It means deliberately not looking at things that feel important but aren't.
A dashboard with forty metrics tells you nothing. A dashboard with the right three tells you exactly what to do next.
